Three products, an open question, and a working account.
When the brand came to us in February 2024, they were not broken. They were spending ₹23 lakh a month on Meta and making ₹1.15 crore back — a 4.93x return most brands would protect.
The question was not how to fix it, but how far the spend could go before the return fell below what the business needed to make money.
How we absorbed six times the budget.
By February 2024 the account was working: one ad account, eight campaigns, ₹18 lakh a month at 4.93x. That structure could not have carried six times the budget — audiences saturate, campaigns start competing with each other, and one learning phase ends up carrying every product line. So we split it into three accounts.

By July 2025 those three accounts ran 83 campaigns between them. Each category keeps its own learning phase, a new launch cannot eat the budget proven sellers need, performance reads by category rather than as one blended number — and a restriction on one account cannot take the whole operation offline.

ROAS fell from 4.93x to 2.64x as spend grew 6.4x. But gross profit after ad spend more than doubled — from ₹92 lakh to ₹2.43 crore per month.
